Gauges Green is a practice of senior operators who each own a
functional area. Not a marketplace. Not a staffing agency. A small
group of people who run their own client work under a shared brand,
with shared infrastructure behind them.
The Model
You can bill $250K a year, but you spend a quarter of your time
on invoicing, contracts, pipeline hygiene, and context-switching
between clients. At $200/hour, that's $40K in lost billing
annually. And the highest-leverage activity for any independent
practice, marketing, is the one almost nobody does. Most solo
operators live on referrals and hope the phone keeps ringing.
GG fixes this with a shared layer. The practice handles
distribution, operations, and infrastructure. Partners handle
clients.
Distribution
GG runs marketing, PR, LinkedIn, and the website for the
practice. Each partner is promoted as the go-to operator in their
function. Introductions flow from GG's existing client base. A
product client who needs people help meets the people partner.
Most independents never build distribution because they're too
busy delivering. GG builds it for everyone at once.
Back Office
Invoicing, collections, contracts, legal templates, benefits. The
5-10 hours a week you spend on things that aren't client work go
to zero. GG bills your clients, takes 9.5% of collections, and
deposits the rest. You never write a check and you pay nothing
until you're billing.
AI Operating Platform
The platform is called Andale. Type a client codename and a
dedicated session opens with that client's entire vault: every
meeting transcript with speaker attribution, every email thread,
product data, prior commitments. Nothing else loaded. No
cross-client bleed. Overnight activity compiles automatically.
Action items extracted from meetings route to the right person.
A morning briefing tells you what changed while you slept.
Extending Andale to a new partner is a configuration change,
not a rebuild.
How the Economics Work
At $250K annual billing, the 9.5% take is $23,750. A solo operator
spending $11K on accounting, legal, and software nets roughly $230K
after those costs. A GG partner keeps $226,250 before factoring in
reclaimed time. The cash difference is small. The question is
whether the distribution, brand, platform, and network are worth
more than the difference.
We think they are, but we'd rather prove it than argue it. The
first few partners are the test case.
If a partner falls in love with a client and goes full-time, GG
charges the client a placement fee. The partner keeps the
relationship. That's not a failure mode. It's how a healthy
practice circulates talent. The departing partner becomes an
executive at a company that already trusts GG, which tends to
create more work for the practice, not less.
How It Works
Each partner owns a functional vertical. You choose your clients,
set your schedule, run the engagement your way. If you want to grow
your practice area and bring practitioners underneath you, you earn
on the full portfolio. If you want to keep it small, that works
too.
Existing partners vote on new partners. The bar is high. The brand
only works if every partner is someone a top company would hire as
a full-time executive. One weak engagement damages trust across the
entire bench.
If the model doesn't work for you, you keep your clients and walk
away. There's no lock-in.
Who This Is For
You have 10+ years of operating experience at high-growth
companies. You're already doing fractional work, or you're
seriously considering the leap. You know you're good enough to run
your own practice. What you don't have is the marketing engine, the
operational infrastructure, or the network of peers that would make
independence sustainable at scale.
